It largely depends on your QFF status. They start giving points upgrades to those on the higher status first, several days prior to departure. If there are any upgrades remaining for the lower status people then they are allocated the night before or the morning of departure. And you can always request the option of on-departure upgrades, meaning that they are allocated literally at the last minute, at the gate.
